  1. Season 4: Episode 8 - The Sly and Mighty: How Toxic Leadership Can Contribute to Burnout with Kathleen Saxton

    Sep 15, 202630 min

What happens when certainty is mistaken for capability, charm disguises harm, and everybody around a difficult leader is waiting for somebody else to speak? Psychotherapist, executive coach and former C-suite headhunter Kathleen Saxton returns to Burnout to Brilliance to explore the psychology of toxic power and the workplace conditions that allow it to flourish. Building on recent conversations about narcissism, trauma and the Dark Triad, Jayne and Kathleen consider why particular traits can be rewarded in leadership, why people may feel unable to leave damaging environments, and how prolonged exposure to control, unpredictability and self-doubt can contribute to burnout. In this episode, we explore… The Dark Triad of narcissism, Machiavellianism and psychopathy, and how these traits may overlap in leadership Why confidence, decisiveness and charisma can be mistaken for competence The “charm before the storm” and our need for safety, direction and belonging Why leaving a harmful workplace is not always simple How silence, bystanderism and self-doubt can allow damaging patterns to continue Why whistleblowers can become scapegoated and the importance of safe allies How sustained threat and relational unpredictability can affect the nervous system and contribute to burnout Practical routes towards greater agency, including documenting patterns, maintaining boundaries and seeking support Kathleen’s approach of “love and rockets”, combining care with courage, preparation, evidence and a clear outcome A key theme running through the conversation is the impact of silence. When nobody else acknowledges troubling behaviour, we can begin to question our own perception. Alongside workload, this can create an invisible demand of monitoring, anticipating, documenting and second-guessing that becomes profoundly depleting over time. Jayne and Kathleen explore what individuals, colleagues and organisations can do to recognise these dynamics and begin creating change. 2. Season 4: Episode 7 - The Dark Triad and Burnout with Daniella Haig

    Jul 28, 202639 min

Throughout Series Four of Burnout to Brilliance , we've been exploring some of the less visible contributors to burnout. We've looked beyond workload to consider the influence of trauma, nervous system regulation, adverse childhood experiences and narcissistic relationship dynamics. In this episode, we continue that conversation by exploring another fascinating, and often misunderstood, psychological concept: the Dark Triad . Joined by business psychologist and therapist Dannielle Haig , we unpack the three personality traits that make up the Dark Triad: narcissism, Machiavellianism and psychopathy . We explore how these traits can quietly shape workplace cultures, leadership behaviours and the psychological wellbeing of the people around them. Importantly, this is not a conversation about labelling people or encouraging armchair diagnosis. Instead, it is a thoughtful exploration of why certain personality patterns emerge, how they influence organisations, and why prolonged exposure to relational unpredictability can leave even highly capable people feeling emotionally exhausted, hypervigilant and, ultimately, burnt out. In this episode we explore: What psychologists mean by the Dark Triad The differences between narcissism, Machiavellianism and psychopathy Why these personality traits often overlap How childhood experiences and early environments may contribute to personality development Why some leaders rise rapidly despite leaving psychological damage behind them The relationship between power, charisma and organisational success How chronic relational uncertainty creates emotional hypervigilance Why burnout is often driven by relationships rather than workload alone Why high-performing professionals frequently over-adapt around toxic leadership The importance of psychological safety, recovery and supportive relationships in protecting against burnout Constant Emotional Calculation is Exhausting... One of the greatest drains on our energy when working with controlling leaders is the constant emotional calculation involved. As Dannielle explains, our brains are wired to seek safety through predictability. When we're continually walking on eggshells, second-guessing reactions, managing moods or anticipating the next unexpected interaction, our nervous systems rarely get the opportunity to settle. Over time, heightened emotional hypervigilance becomes exhausting. It slowly consumes the very cognitive, emotional and relational resources we rely upon to stay well. This conversation reinforces how burnout can arise because of walking on eggshells for too long within environments and relationships that don’t feel psychologically safe. About Dannielle Haig Dannielle Haig is a Business Psychologist, Therapist and Executive Coach whose work explores the intersection between personality, leadership and organisational psychology. Drawing together research from psychology, neuroscience and business, she works with organisations and senior leaders to better understand complex personality dynamics in the workplace, helping teams navigate the challenges that can arise when high-performing individuals also display darker personality traits. Her research spans the neuroscience of personality, psychometric assessment and organisational behaviour, alongside a professional doctorate exploring female resilience in high-pressure, male-dominated environments. 3. Season 4: Episode 6 - ACEs and Burnout: The Survival Strategies We Forget We Learned with Linda Lewis

    Jul 2, 202636 min

The Survival Strategies We Forget We Learned with Linda Lewis Children are remarkably adaptive. When life feels unsafe, unpredictable or overwhelming, they find ways to cope. They learn what helps them stay safe, avoid conflict, gain approval, reduce threat or simply make it through the day. The challenge is that these strategies can stay with us beyond childhood and become the way we cope with everything, throughout our adult lives. In this episode of the Burnout to Brilliance Podcast, Jayne Morris MCC is joined by Linda Lewis to explore the often-overlooked relationship between Adverse Childhood Experiences (ACEs), adult coping patterns and burnout. Together they discuss how childhood adversity can shape nervous system development, influence relationships, affect self-trust and quietly contribute to the ways people respond to pressure, responsibility and stress throughout adult life. This is a compassionate and insightful conversation about survival, adaptation, trust and the possibility of understanding ourselves differently. In this episode we explore: • What Adverse Childhood Experiences (ACEs) are • How childhood adversity can influence nervous system development • Why survival strategies often continue into adulthood • Hypervigilance, people pleasing and burnout • Trust, relationships and psychological safety • The connection between childhood experiences and adult health • Why some people struggle to ask for help • The empowering role of awareness and psychoeducation • Creating pathways towards healing, support and recovery About the Guest Linda Lewis is a survivor advocate, trainer and specialist in the field of domestic abuse, sexual abuse and trauma awareness. Through her professional work supporting survivors and raising awareness of Adverse Childhood Experiences, Linda helps individuals and organisations better understand the long-term impact of trauma, abuse and adversity. Drawing upon both professional expertise and lived experience, Linda is passionate about empowering survivors through education, awareness and access to support. Her work highlights the importance of understanding trauma not simply through what happened, but through the ways people adapt in order to survive. 4. Season 4: Episode 5 - Burnout, Trauma and the Nervous System with Dr Susanna Petche

    Jun 2, 202638 min

Many people think of trauma as something dramatic that happened in the past. Yet trauma often leaves its mark not through a single event itself, or accumulation of experiences, but through the adaptations we make in order to survive it. In this episode of the Burnout to Brilliance Podcast, Jayne Morris MCC is joined by Dr Susanna Petche to explore the often-overlooked relationship between trauma, nervous system regulation and burnout. Together they unpack how unresolved experiences can quietly shape the way we move through life, influencing our capacity, relationships, decision-making and ability to rest. They explore how coping strategies that once protected us can become exhausting to sustain over time and why burnout is often far more complex than workload alone. This is a compassionate and thought-provoking conversation that challenges simplistic views of burnout and invites a deeper understanding of what may be happening beneath the surface. In this episode, we explore: The connection between trauma history and burnout Why trauma is not defined by the event itself but by its impact How the nervous system adapts in order to stay safe The hidden cost of long-term survival strategies Fight, flight, freeze, flop and fawn responses Why burnout often develops gradually over time The role of psychological safety in recovery The difference between coaching and therapy Why self-awareness alone is not always enough Creating pathways towards healing, support and sustainable recovery About the guest Dr Susanna Petche is the founder of Trauma Sense and creator of the C-Sense methodology. A former GP with over 25 years' experience, she holds an MSc in Psychological Trauma and specialises in helping people understand the lasting impact of trauma on health, wellbeing, relationships and performance. 5. Season 4: Episode 4 - Narcissism and Burnout with Kathleen Saxon

    Apr 28, 202635 min

In this episode of the Burnout to Brilliance Podcast by Balanceology, I’m joined by psychotherapist Kathleen Saxton to explore a topic that often sits quietly beneath the surface of burnout, narcissistic relational dynamics. Together, we unpack how these patterns can shape our sense of self, our capacity, and our decision-making in ways that are not always immediately visible, yet can have a profound cumulative impact over time. This conversation moves beyond the more visible aspects of burnout and into the relational environments that can subtly erode confidence, clarity and self-trust. We explore how individuals can find themselves working harder and harder within dynamics that never quite feel steady or secure, often without fully realising why it feels so difficult to sustain. What emerges is a deeper understanding of how burnout is not always about workload alone, but about the ongoing internal effort required to navigate inconsistency, manage expectations, and make sense of shifting relational ground. What we explore in this episode In this conversation, we explore: how narcissistic relational dynamics can show up in both personal and professional contexts the “drip, drip, drip” impact of subtle inconsistency and shifting expectations why individuals may increase effort even when something doesn’t feel right how self-trust can become eroded over time the connection between relational dynamics and burnout development early signs that something may be unsustainable Why this matters for burnout Burnout often develops gradually, shaped by patterns that are difficult to name at first. When relational dynamics require ongoing vigilance, adaptation or over-effort, this can place sustained pressure on the nervous system. Over time, what begins as coping can become significant depletion. Bringing awareness to these patterns can open up new pathways for recovery, ones that are rooted not in pushing harder, but in understanding more deeply what our system has really been responding to. 6. Season 4: Episode 3 - Quiet People, Stress and Burnout with Pete Mosley

    Mar 26, 202638 min

In this episode, the conversation explores the often‑overlooked relationship between quietness, stress and burnout, and why understanding what lies beneath behaviour is essential for healthy workplaces. Our host, Jayne Morris MCC, the UK’s Leading Executive Burnout Coach, is joined by author and coach Pete Mosley, who works with quiet people and the leaders who support them. Drawing on insights from his books A Leader's Guide to Working with Quiet People and The Quiet Person's Guide, Pete shares his journey of understanding his own quietness and introduces his “iceberg” model, which helps explain what may be happening beneath the surface. Together, they explore the difference between quietness and introversion, how early labelling shapes identity, and what leaders often miss when they focus only on outward behaviour. They discuss masking, deep processing and the stress response in fast‑paced cultures, why quiet withdrawal can signal burnout, and how resentment builds when needs go unspoken. They also look at how nervous system activation affects thinking, confidence and contribution. Jayne and Pete offer practical ways leaders can create psychologically safe, inclusive meetings, including buddy systems, amplification strategies and reframing asking for help as courage and growth. They highlight the importance of nervous system regulation in high‑pressure environments and how small grounding techniques can support quieter team members. This episode shows how burnout is rarely sudden. For many quieter professionals, it can be a gradual dimming - a slow withdrawal in response to environments that move too quickly, speak too loudly or overlook deeper processing styles. Jayne and Pete discuss the shared responsibility between individuals and organisations, and the role leaders can play in protecting reflective thinkers whose contributions may be quieter but no less valuable. A central message: “It is alright to be quiet. The world needs quiet people.” Themes: Psychological safety • Inclusive leadership • Processing speed • Stress chemistry • Cultural norms • Meeting design • Burnout prevention Practical approaches (non‑clinical): Structured pauses • Buddy systems • Amplification • Breathing and grounding • Subtle regulation tools • Stress‑response education Books: A Leader's Guide to Working with Quiet People – Pete Mosley The Quiet Person's Guide – Pete Mosley LinkedIn: Jayne Morris: https://www.linkedin.com/in/jaynemorrismcc/ Balanceology: https://www.linkedin.com/company/1200854 Pete Mosley: https://www.linkedin.com/in/petemosley/ Final note: Quietness is not a weakness — it may be a strength to be understood.
